Etymology
Oracle-bone origin
商 is well attested in oracle bones. The exact depiction is debated, but the dominant reading is that it shows a ceremonial platform or altar with a decorated top, possibly with a 口 (mouth) below representing a ritual pronouncement. A second reading treats the upper element as a stinger or blade. In any case, the graph was used from the earliest period as the name of the Shang 商 people and dynasty.
Form evolution
Bronze-script forms elaborate the upper component with extra horizontal and decorative strokes, reflecting its use in formal dynastic inscriptions. Seal script regularised the outline into a clear top section (with the distinctive 丷 and inner elements) sitting over 冏 and a final 口. Clerical script flattened the curves and fixed the modern proportions, and 楷书 adopted this shape unchanged.
How the meaning evolved
The original referent was the Shang dynasty itself. After the Zhou conquest around 1046 BCE, displaced Shang people became known as skilled itinerant traders, and by the Warring States period 商 had acquired the meaning 'merchant, commerce'. From trade it extended to 'to discuss, to deliberate' (商量, 商议), since negotiation is intrinsic to trade. The musical-note sense 商 (second of the five pentatonic notes) is a separate ancient usage.
Cultural note
The commercial meaning of 商 is one of the best-documented cases of an ethnonym becoming a common noun in Chinese. The saying 无商不奸 ('no merchant is not cunning') reflects the long ambivalence toward commerce in Confucian society, even though the word itself began as a proud dynastic name.
